Grout going off too soon.

Ive just grouted up a simple splash back . Four M2. The issue I have is that no sooner had I finished grouting, 10-15 min. The grout had gone off rock solid? I used Mapei which incedently I prefer. I managed to clean it back somewhat, but the grout lines are still heavy. Can anyone suggest a...
